El ejemplo Chevron

Chevron es una de las más grandes compañías integradas de energía del mundo. Su sede central en San Ramón, California, conduce negocios en más de cien países. Su portafolio de negocios incluye todos los aspectos en la industria del petróleo y del gas natural, incluyendo exploración y explotación, manufactura, marketing y logística, elaboración de productos químicos, geotermales, y generación de poder. Como parte importante de su estrategia, la compañía esta invirtiendo en renovables y tecnologías avanzadas.
Con una fuerza humana de más 60.000 colaboradores y casi 6.000 empleados de estaciones de servicio, como empresa y como individuos se detecta claramente un gran orgullo en colaborar con las comunidades en las que viven y trabajan con un fuerte énfasis en el cuidado ambiental y en la seguridad de trabajo de su gente.
Para tener una idea, en 2007 Chevron produjo 2.62 millones de barriles por día en mas de 20 diferentes países y con una capacidad de refinación de mas de 2 millones de barriles por día, con ventas anuales 214.1 billones de dólares y un retorno para sus accionistas del 30.5%.
La innovación en tecnología es la fuente impulsora de su crecimiento, enfocando esa innovación en maximizar la probabilidad de descubrir, desarrollar y producir petróleo y gas natural, en el desarrollo de tecnologías emergentes de energía, en la búsqueda de biocombustibles que no sustituyan alimentos, en crear productos basados en el hidrógeno, en detectar usos comerciales de los “nano-materiales” y en expandir sus recursos de energía renovable.
Las cuatro estrategias fundamentales de Chevron son:
· Retorno financiero - Crear valor y lograr retornos financieros sostenibles que le permitan a Chevron superar a sus competidores.
· Estrategia de negocios Upstream - Crecer rentablemente en las áreas clave, construir nuevas posiciones para el futuro y comercializar el patrimonio de su base de recursos creciendo en el negocio petrolero mundial.
· Estrategia de negocios Downstream - Mejorar el retorno sobre la inversión y crecer selectivamente con foco en la creación de valor integrado. Continuar invirtiendo en tecnologías de energía renovable y continuar conquistando posiciones rentables en sus fuentes.
· Estrategias organizacionales de soporte - Invertir en la gente para lograr las estrategias de negocios. Apalancar la tecnología para alcanzar desempeño y crecimiento superior. Construir la capacidad organizacional para alcanzar máximo desempeño global en excelencia operativa, reducción de costos, gestión del capital y crecimiento rentable.
¿Y qué tengo que ver yo con todo esto?
En Septiembre del 2006 Chevron estableció el Buenos Aires Shared Services Center, una operación global que ofrece servicios contables a otras unidades de negocios de Chevron alrededor del mundo, tales como refinerías, estaciones de servicios o plantas de lubricantes El surgimiento del concepto del “Shared Services Center” es en el mundo entero una demostración palpable de cómo realmente se puede innovar disruptivamente en un tema que supuestamente era tratado como una vaca sagrada basada en un mapa mental que en muy pocos años ha quedado drásticamente obsoleto en las grandes organizaciones. Hoy muchísimas empresas alrededor del mundo están implementando centros de servicios compartidos como este. Otro ejemplo que voy a tratar de contar en otra nota de este blog va a ser el del excelente trabajo que ha realizado Telefónica, en su Centro T-Gestiona, dirigido por Juan Carlos Lanutti, que también me honró al pedirme que colabore con el en la fase de su alineamiento inicial.
Volviendo al Centro de Servicios Compartidos de Chevron, en Argentina comenzó sus operaciones en el año 2006 prestando servicios para algunos países de Latinoamérica, tales como Colombia, Ecuador y Panamá, siguiendo por El Salvador, Costa Rica y México.
A los pocos meses de estar comenzando estas operaciones tuve el orgullo de trabajar con su equipo inicial de jóvenes, de esos con los cuales da gusto interactuar, introduciéndolos en los modelos de estrategia, en los conceptos de habilidades distintivas superiores, en los modelos de innovación y crecimiento, en la potenciación de equipos de “alto desempeño” y en el enfoque grupal con el que realmente se puede pretender una Visión Comprendida, Compartida y Comprometida (no se pierda las fotos y el video para verlos trabajando).
Escribieron que: “ Nuestra Visión es ser un proveedor de servicios compartidos admirado y confiable”. Para lograr este desafío, nuestra Misión nos lleva a:
- Aprovechar la diversidad de los integrantes de nuestro equipo para maximizar su capacidad e iniciativa de anticipar y exceder los requerimientos de nuestros clientes actuales y potenciales.
- Promover el compromiso con la excelencia en un marco de integridad entre nosotros y nuestro entorno.
Ya a fines del año 2007 incorporaron como clientes al Reino Unido y seguidamente al negocio de Aviación Global con base en Houston, EE.UU. Dentro de poco tiempo el centro estará migrando procesos del Downstream de Canadá.
El equipo argentino tiene un ambicioso plan de crecimiento y expansión, para el que trabaja activamente reclutando jóvenes con formación contable, ya sea estudiantes próximos a recibirse o graduados, con o sin experiencia y graduados con experiencia comprobable en el área contable. Para poder tener un crecimiento sostenido en el tiempo, el grupo sabe que debe trabajar en el desarrollo de la gente y en el clima interno Y lo hace cada vez más y cada vez mejor.
El 27 de noviembre va a tener lugar el “Shared Services Center Forum 2008” en el hotel Alvear organizado por Forum, en el que seguramente haré alguna presentación contando cómo en Deloitte Latin America estamos organizados para dar un soporte total y exhaustivo a esta poderosa innovación organizacional.
Un ejemplo impresionante es la experiencia de Deloitte con el Grupo Nacional de Chocolate de Colombia.

Simplemente queria darle las gracias al Sr.Alberto Levy…el jueves 18 de septiembre tuve la suerte de presenciar una mini charla suya en la Fac. de Ciencias economicas de la UBA…en realidad el no iba a exponer pero lo termino haciendo…la verdad en esos minutos que hablo creo haber aprendido mas que en muchas materias de la facultad…y no debo ser el unico que piense eso… el salon entero enmudecio cuando el tomo la palabra y el comentario al final era mas o menos similar…es un groso…creo que gente como el hace grande a la UBA…nada mas…gracias..

Me resulta muy interesante poder ver como se aplican exitosamente, en empresas multinacionales, teorías sobre estrategia. El salto del plano conceptual al práctico requiere de mucha experiencia y habilidad, que no mucha gente tiene. Ojala algún día pueda lograr aplicar tan exitosamente todo lo que vengo estudiando hace tantos años.

This is getting a bit more subjective, but I much prefer the Zune Marketplace. The interface is colorful, has more flair, and some cool features like ‘Mixview’ that let you quickly see related albums, songs, or other users related to what you’re listening to. Clicking on one of those will center on that item, and another set of “neighbors” will come into view, allowing you to navigate around exploring by similar artists, songs, or users. Speaking of users, the Zune “Social” is also great fun, letting you find others with shared tastes and becoming friends with them. You then can listen to a playlist created based on an amalgamation of what all your friends are listening to, which is also enjoyable. Those concerned with privacy will be relieved to know you can prevent the public from seeing your personal listening habits if you so choose.
