Propuesta tridimensional

Este es el grupo que conformó el taller de Planeamiento Estratégico la semana pasada en Buenos Aires. Es lo mismo que el que estamos haciendo en Córdoba desde la semana anterior. Aquí también tuve el privilegio de trabajar con profesionales de primerísimo nivel (al final de este post les adjunto algunas fotos).
Además, les presento a continuación el enfoque tridimensional de Estrategia Competitiva de Abell y Hammond, con mis críticas al compararlo con nuestro enfoque del Paradigma Vincular.
El enfoque tridimensional de Abell y Hammond (1979) (Abell, 1980) es desarrollado como un sustituto de la tradicional propuesta bidimensional producto-mercado. Propone para la definición del negocio (término que para nuestro enfoque es equivalente a “posicionamiento”) una apertura en:
1. Grupos de consumidores
2. Funciones del consumidor
3. Tecnologías
Abell y Hammond destacan que definir el negocio, posicionar, es el punto inicial de la estrategia. Hasta que esta decisión fundamental no sea tomada no pueden ser tomadas las demás, ya que ella consiste en “determinar el campo competitivo” donde se ha de ejecutar la estrategia.
El foco principal de esta propuesta es que el posicionamiento es el acto creativo central que hará que la estrategia sea competitivamente superior desde el punto de vista del consumidor. Su énfasis en la decisión de posicionamiento la distingue de las otras propuestas caracterizadas por su énfasis en las decisiones de construir, mantener o cosechar participación.
El criterio de participación de estas otras propuestas, junto con el de crecimiento en un mercado particular, debe ser referido a una previa definición de la actividad a la que se refiere la medición de participación, y a una medida complementaria de “enfoque” del posicionamiento, un “concepto” del negocio.
La propuesta tridimensional profundiza más que las anteriores en los conceptos de segmentación de mercado y diferenciación de producto. Con respecto a esta última, incluye tanto la diferenciación a través de segmentos cuanto la diferenciación entre productos competitivos.
Respecto a la oportunidad en que es tomada la decisión de posicionamiento, esta propuesta reconoce una frecuencia y una amplitud mayor que las anteriores. (Este es un antecedente cercano a nuestra visión, que sustenta la propuesta del posicionamiento “escalar” y no fijo ni eterno).
Al considerar el posicionamiento como el punto inicial de la estrategia, Abell pone énfasis en que los objetivos de cada negocio, particularmente los de participación y flujo de fondos, deben ser fijados consistentemente con ese posicionamiento, así como también las decisiones funcionales (marketing, producción, investigación y desarrollo, etc.).
Con respecto al posicionamiento competitivo, esta propuesta destaca la relevancia estratégica que para un competidor tiene la determinación del posicionamiento del resto de los competidores. Nosotros lo llamamos “Posicionamiento Relativo” y es una parte de las dos que constituyen el “Paradigma Vincular”. La otra es la de la Productividad Relativa. El posicionamiento puede ser o no parecido. El posicionamiento de cada uno es fundamental en su respectivo desempeño. A cada competidor puede o no afectarle y, en este caso, puede afectarle en mayor o menor grado, el posicionamiento de los demás competidores.
La propuesta tridimensional mejora asimismo el concepto de Unidad Estratégica de Negocio al permitir un trazado más claro de las fronteras de cada negocio.
Tanto en este punto como en el relacionado con el posicionamiento competitivo, la propuesta tridimensional mejora sustancialmente el enfoque que sobre ambos conceptos presentaban las anteriores, inclusive los trabajos más exhausti vos sobre estrategia competitiva, como el de Michael Porter (Porter, 1980), fuertemente inclinado del lado de la oferta. Sin embargo, la propuesta tridimensional tampoco logra conceptualizar a la diferenciación de producto desde el punto de vista extremo de la demanda ni desde el punto de vista extremo de la oferta, como el que nosotros tenemos en cuenta al referirnos al Paradigma Vincular.
Este hecho impide un estudio del posicionamiento y su dinámica, un análisis de las fronteras del negocio y de su dinámica, de la participación, y una descripción de la segmentación de mercado y su dinámica desde ese punto de vista extremo de la demanda. El criterio central de nuestro modelo es que todos los temas que constituyen la estrategia competitiva, deben ser enfocados desde el ángulo de la demanda extremo y radical y, simultáneamente, desde el ángulo de la oferta extremo y radical, unidos sistémica y recursivamente por el Paradigma Vincular.
HIPOTESIS
a. La propuesta tridimensional conceptualiza el posicionamiento en términos de programas de actividad en lugar de en términos de recursos, definiendo un programa de actividad en función de productos ofrecidos y mercados servidos.
b. Incluye la distinción entre diferenciación de producto a través de segmentos y la diferenciación de producto entre competidores.
c. Plantea que un mercado puede ser definido en base a los grupos de consumidores del producto, así como también en base a las funciones que el producto desempeña para los consumidores.
d. Plantea que un producto puede ser definido en base a la función que desempeña, así como también en base a la tecnología que le da origen.
e. Determina tres dimensiones para abordar tanto el enfoque como la diferenciación.
i. Grupos de consumidores: describe qué consumidores han de ser servidos. -
ii. Funciones del consumidor servidas: describe la necesidad (deseo) servida.
iii. Tecnologías empleadas: describe la forma en que las funciones del consumidpr son satisfechas.
f. Emplea tres medidas para la definición de posicionamiento:
i. Enfoque: describe la extensión con la que un negocio participa en uno o más grupos de consumidores, una o más funciones del consumidor y una o más tecnologías empleadas.
ii. Diferenciación a través de segmentos: describe cómo un competidor individual trata cada segmento de actividad.
iii. Diferenciación entre competidores: describe la medida de la diferencia de la oferta entre un competidor y el resto.
g. Define un mercado competitivo como “una serie de superposiciones de posicionamientos diferenciados que se interceptan entre sí y no necesariamente congruentes uno con el otro”.
Si bien es ésta una aproximación mayor hacia el lado de la demanda, el concepto de función del consumidor no equivale al concepto de atributos esperados. Por otra parte, la función consumidor continúa siendo descripta desde el lado de la oferta, ya que no refiere a la representación que el consumidor tiene sobre esa función en términos simbólicos.
Abell define:
(i) “Negocio” como una selección de grupos de consumidores, sus funciones y una tecnología.
(ii) “Industria” como los diferentes negocios basados en esa tecnología.
(iii) “Mercado” como la intersección entre las funciones del consumidor, los grupos de consumidores y todas las tecnologías alternativas que puedan desempeñar esas funciones, debiendo ser incluidas todas las tecnologías que ruedan desempeñar esas funciones.
La definición del negocio (posicionamiento) consiste en definir un “teatro” o determinada intersección entre las tres dimensiones.
Evidentemente este criterio tridimensional cambia la perspectiva del significado del término “mercado” como el significado de la medición de “participación”. Al ser distinto el posicionamiento entre competidores, la propuesta tridimensional demuestra que la participación puede ser empleada exclusivamente como una medida de desempeño relativo en aquellos segmentos donde los distintos competidores se intercepten entre sí, no pudiendo ser utilizada como una medida de costo relativo ni de poder competitivo en el mercado.
La propuesta también destaca tres procesos de “evolución del mercado”:
i. Adopción y difusión: como extensión a nuevos grupos de consumidores.
ii. Sistematización: como extensión a nuevas funciones. del consumidor, y
iii. Sustitución tecnológica: como extensión a nuevas tecnologías.
Estos procesos muestran la carencia de la teoría tradicional del “ciclo de vida” del producto que sólo toma en cuenta el caso de adopción-difusión, dejando de lado los otros dos procesos. Este concepto de la propuesta tridimensional es fundamental para entender el criterio de posicionamiento y su relación con la evolución del mercado según nuestro modelo del Paradigma Vincular.
Si bien la teoría tridimensional de Abell aquí expuesta no sustenta una postura sistémica y recursiva como creemos necesario adoptar en la definición de la estrategia competitiva, sus postulados básicos irrumpen con innovaciones de mucho peso en relación a las concepciones anteriores producto-mercado, produciendo un profundo adelanto hacia los puntos de vista de la propuesta del Paradigma Vincular.
Asimismo, además de la aproximación de esta propuesta hacia la propuesta sistémica recursiva como “enfoque”, se produce una aproximación hacia la propuesta sistémica recursiva como “dinámica”, ya que el reconocimiento de las características que hacen a la evolución de un mercado como variables en lugar de como constantes modifican la noción de “estructura de mercado” de las teorías anteriores.
